Repair or replace your boiler?

A simple way to think about an old boiler that keeps breaking.

This is a referral line. When you call, you are connected with an independent local heating company.

Start with age

Angi says boilers typically last 15 to 20 years, and at 15 or older replacement is often worth comparing.[source] HomeGuide puts the range at 10 to 20 years, with some cast iron boilers lasting 30 or more.[source]

Then the repair price

Angi notes that when repairs climb past $1,000, such as a coil, circulating pump or gas valve, it is worth comparing the price against a new unit.[source] HomeGuide says replacing an outdated boiler is usually cheaper than multiple repairs.[source]

Warning signs

HomeGuide lists: energy bill spikes, frequent repairs, loud noises, black soot on oil boilers, carbon monoxide alerts or a yellow pilot flame, odd smells, leaking pipes, corrosion, and water heating slower than normal.[source]

Look at the whole system, not just the boiler

A boiler sits in the middle of a system. In an old Utica house, the radiators may be 100 years old and still fine, while the boiler is on its third replacement. In a mid-century house, the boiler may be fine while the original steel piping is failing. Before deciding, ask the technician about the condition of the piping, radiators or baseboard, the expansion tank and the chimney or venting.

If the distribution system is in good shape, a boiler replacement can work well for decades. If it is not, replacing only the boiler may leave you with the same complaints.

Safety first

Some problems end the repair conversation. A cracked heat exchanger or cracked cast iron section can leak water or, on some designs, let combustion gases escape. Repeated carbon monoxide readings, signs of flue gas spillage, or a boiler that keeps overheating are reasons to stop and replace. The EPA lists fuel burning appliances among the main sources of indoor carbon monoxide.[source]

Ask the technician to show you what they found. A photo of a crack or a written combustion test result is reasonable to ask for.

Efficiency and fuel costs

ENERGY STAR certified gas boilers are rated 90% AFUE or higher, and oil boilers 87% or higher.[source] A decades old boiler may be well below that. In a climate with a long heating season, the difference shows up on every bill. NOAA's 1991 to 2020 normals for the Utica Oneida County Airport station show January averaging a high of 30 degrees and a low of 14 degrees, with about 140 nights a year at or below freezing.[source]

Efficiency is a reason to consider replacement, not a reason by itself to replace a working, safe boiler. Compare the expected savings over several years with the cost of replacement.

Questions to ask

  • How old is this boiler, and how long would you expect it to last after this repair?
  • Is the part still made, and is it in stock?
  • What else on the system is near the end of its life?
  • What would a replacement cost, and what would it include?
  • Is the current boiler sized correctly for the house?

Paying for it

HEAP's Heating Equipment Repair or Replacement benefit can help homeowners aged 60 or older who qualify, with limits of $4,000 for repairs and $8,000 for replacements.[source] National Grid rebates and NYSERDA programs can help with efficient equipment and upgrades.[source][source]

A simple way to compare

Write down three numbers: the repair price, the replacement price, and the boiler's age. If the boiler is young and the repair is small, repair it. If the boiler is past the 15 to 20 year range Angi reports as typical and the repair is large, replacement deserves a serious look.[source] In between, the condition of the rest of the system, your plans for the house, and available rebates or HEAP benefits often decide it.

If you plan to sell within a few years, a reliable repair may make more sense. If you plan to stay, a new efficient boiler pays back over more winters.

Getting a second opinion

For a big decision, a second opinion from another company is reasonable. Ask the second company to look at the same problem without telling them the first diagnosis, then compare. If both say the heat exchanger is cracked, you can be confident.

Frequently asked

Is a 25 year old cast iron boiler worth keeping? Many old cast iron boilers run a long time. If it is safe, sized right and repairs are small, keeping it is reasonable. Plan for replacement, though, so you are not forced into it on the coldest night. Can I replace just the burner? On some oil boilers, a new burner on a sound boiler improves reliability and efficiency. Ask the technician whether the boiler body is in good enough condition to justify it.Will a new boiler fix cold rooms? Not always. Cold rooms often come from vents, balancing, air or piping problems that a new boiler will not fix. Ask the installer how they will address them. What about heat pumps? Heat pumps are an alternative many New York homeowners consider. In a house with radiators designed for hot steam or high temperature water, a heat pump may need added equipment or distribution changes. Price it separately and compare.

Fuel prices and the decision

Fuel costs matter in a cold climate. A boiler that runs much of the year at low efficiency burns more fuel every season than a newer certified model. ENERGY STAR estimates lifetime savings of about $780 for a certified gas boiler and about $200 for a certified oil boiler, compared with standard models.[source] Those numbers are estimates; your savings depend on your house and how you use it.

If you are on oil and a gas line runs on your street, a replacement can also be the moment to price a fuel switch. Get the gas service connection cost from the utility before deciding.

Whatever you choose, ask for the decision in writing: the repair quote, the replacement quote, and the technician's note on the boiler's condition. That record helps if you apply for HEAP help or a rebate.

Questions to ask

Ask the technician: what failed, why, how likely more failures are soon, and what they would do in their own house.

A simple rule of thumb

If a repair would cost a large share of a new boiler and the boiler is old, most owners lean toward replacement.

Common questions

Can I just keep repairing it?

Often, yes, if it is not too old and the repair is minor. Ask the company for both options.
